Since you have no sound from both channels? I would think your problem is with the power supply. Same supply for both left and right channels. If you have a phono section it also has one for it. If your tubes all light-up, then I would bet your B+...

I don't think another preamp is a very good idea. Why not just add a little attenuation on the input of the preamp "voltage divider". Say 6db to start with.That would be adding just two resistors on each channel. I don't know the preamp you are us...

I am pretty sure that used a 50k stereo Nobel pot. Take a look at it and make sure. You can also measure it with a DMM. KHOZMO-74447 should be the right one.
